What the Practice Operator role is

Practice Operators are independent practitioners who deploy ZSF on their own client engagements.

The Practice Operator model exists because independent diagnostic intelligence works best when the practitioner delivering it holds the client relationship. A Board Chair engaging with a diagnostic wants that engagement mediated by a senior professional whose judgment they trust. The Practice Operator is that professional. ZSF is the intelligence infrastructure the Practice Operator draws on.

The model extends ZSF's reach without extending its team. Each Practice Operator brings their own network, their own sectoral experience, and their own professional standing. ZSF brings the intelligence infrastructure — the engine, the methodology, the governance discipline, the audit trail. The client engagement carries both.

What Practice Operators receive

Access to the production system. Practice Operators run diagnostics on their own client engagements using the same infrastructure that ZSF uses.

The Practice Operator Licence Agreement. A signed licence establishing the professional and commercial relationship, the scope of use, the confidentiality and data handling obligations, and the terms of engagement.

The complete methodology and engineering documentation. Practice Operators need to understand how the diagnostic works, why it works, and what its honest boundaries are. The methodology document, the Intelligence Diagnostic Criteria, the Verified Functionality Register, and the operating principles are all available.

Substantive support. Practice Operators are not left to work out how to run engagements alone. Direct support from ZSF on engagement scoping, interpretation of specific findings, and the professional judgment calls that arise in real work.

The engagement shape

A Practice Operator runs their own client engagements — scopes the work, negotiates commercial terms with their client, delivers the diagnostic, holds the client relationship. ZSF provides the intelligence infrastructure the diagnostic runs on. The client pays the Practice Operator; the Practice Operator pays ZSF per engagement plus an annual licence.

The commercial structure is designed to be economically real for both sides. The Practice Operator's margin sustains their practice. ZSF's per-engagement fee sustains the infrastructure and its ongoing development. Neither party depends on hidden margin or opaque pricing.

Pilot Practice Operators — the first practitioners deploying ZSF at their own scale — participate on softer terms while the operational model is being refined. Once the model is proven, standard terms apply. The transition is transparent and by agreement.

Who this is for

The Practice Operator role suits senior practitioners whose professional standing has been built over careers of substantial delivery and governance work. Not people entering the field. People whose independent judgment and professional network make them the right people to deploy ZSF on their clients' engagements.

Sectors that particularly benefit: government transformation, health delivery, energy transition, financial services regulation, complex infrastructure. But sectoral experience matters less than the professional posture — Practice Operators who succeed are those who bring genuine expertise to the client conversation and use ZSF to strengthen the work they were already doing.
